The Most Overused Term in Startups
Product-market fit (PMF) is the most important milestone for any startup — and the most difficult to measure. Marc Andreessen defined it as "being in a good market with a product that can satisfy that market." But what does that actually look like in practice?
The Quantitative Signals
The Sean Ellis Test: Survey your users: "How would you feel if you could no longer use this product?" If 40%+ say "very disappointed," you likely have PMF.
Retention curves that flatten: If your month-over-month retention stabilizes (doesn't keep declining), it means a meaningful segment of users has adopted your product as a habit.
Organic growth: When a significant portion of new users come from word of mouth or organic search rather than paid acquisition, the product is selling itself.
Revenue growth without proportional marketing spend: If revenue grows faster than your marketing budget, the market is pulling the product.
The Qualitative Signals
Customers complain when it's down: If users actively notice and care when your product is unavailable, you're solving a real problem.
Unprompted recommendations: Users telling others about your product without incentives is the strongest signal of genuine value.
Customers find workarounds for missing features: When users hack your product to do things you didn't intend, it means they're deeply invested in using it.
What PMF Is Not
PMF is not a binary event. It's a spectrum, and it can be lost. It's not the same as having revenue — you can have paying customers who will churn. It's not the same as having users — vanity metrics like signups don't indicate fit. And it's not permanent — market changes, competition, and product drift can erode PMF over time.
Finding PMF Faster
The fastest path to PMF is rapid iteration based on direct user feedback. Talk to users weekly. Ship improvements bi-weekly. Measure retention obsessively. And be willing to pivot if the data tells you your current approach isn't working. Most successful startups pivoted at least once before finding fit.
